Distribution ERP case study: four years live

A European wholesale distributor came to us on a dead legacy system. We replaced it end to end, made it AI-native, and we've run alongside them ever since.

Where they started

A European wholesale distributor was running their entire operation on a legacy system that did only the basics and had gone years without an update. The work the system couldn't do, people did by hand. Supplier offers landed and got evaluated by gut and memory. Quotes went out late, or not at all. Decisions got made blind because nobody had a live picture of demand, inventory, or accounts in one place.

A rebuild is expensive and risky. Nobody does it for fun. They reached the point where the old system was costing them more than the rebuild would.

What we built: one platform, every department

We migrated them off the dead system and onto a bespoke, industry-specific ERP spanning their whole operation: CRM, Sales, Purchase, Warehouse, Quality Control, and reporting. One system instead of spreadsheets bolted onto an outdated tool. We trained their team to run it, and we've supported the operation continuously since. It was built with AI from the first module, and AI runs through how the business works day to day.

01
Discover
We mapped how their operation actually worked, department by department, and where it leaked time and margin.
02
Integrate
We migrated their data and stood up one platform across every department, replacing the legacy system entirely.
03
Automate
Quotes generate automatically. Adding a customer pulls a full 360° account picture on its own. Tasks spin up a chat group with the right people and full context. Every department head got a live dashboard.
04
AI overlay
AI analysis on any page (products, customers, contacts), instant, with no export to Excel. Their team builds and shares its own AI helpers, so the system gets smarter the more they use it.
What it changed: the money outcome first

The decision a distributor lives or dies on, automated.

The system's sharpest edge is at the exact point distributors make or lose margin: sourcing.

Every supplier offer that lands is automatically matched against real demand: historical sales, open demand, and every other offer already in the system. Instead of judging an offer by gut, they know what to buy and which customer to put it in front of, before a competitor moves.

Around it, the everyday leaks closed: quotes stopped slipping because they go out automatically. Reps quote with confidence instead of chasing the owner for a number. The owner has a live view of the business instead of a three-week-old guess.

How much a distributor gains from this depends entirely on where they start. The older and more manual the setup it replaces, the bigger the jump.

The part most providers skip

We didn't build it and disappear. We migrated them, trained their team, and have run alongside them for over four years, still supported today. In an industry where the number-one complaint is the partner who vanishes after go-live, that's the proof that matters most: we don't leave.

What this means for your project

That was a ground-up bespoke build: proof of the depth we can design and operate, not the exact system you'd receive. Your project runs on Odoo 19, which already reads documents, forecasts demand and answers questions in plain language, so we start from a working base instead of a blank page. What carries over from this project is the team and the method: map how your operation works, build one system around it, train your people and stay on to run it with you.
